When Is Adapting the Design Methodologically Defensible?

Changing a research design is not inherently poor methodology. Adaptation may be defensible when it responds to a genuine problem while preserving a credible connection between the research question, the evidence being generated, and the conclusions the study will support.

01 · The Question

When Is Changing the Study Better Than Following the Original Plan?

Research planning matters because important methodological decisions should ideally be made before researchers know how the results will turn out. Yet a study can also become weaker when investigators follow an original plan mechanically after discovering that an important part of it no longer works.

Recruitment assumptions may prove unrealistic. A measure may perform poorly. A comparison condition may become contaminated. External circumstances may change. An analytical assumption may fail. Sometimes the scientifically responsible response is to adapt.

The difficult part is distinguishing legitimate methodological flexibility from changing a study until it produces a more convenient result. The central question is therefore whether the proposed adaptation addresses a genuine methodological, ethical, or feasibility problem while preserving a credible and transparent path from the research question to the evidence and conclusions.

02 · The Short Answer

Adaptation Is Defensible When the Scientific Reason Is Stronger Than the Desire for a Particular Result

In Brief

Adapting a research design is methodologically defensible when a genuine problem or new information justifies the change, the revised design remains capable of answering a scientifically meaningful question, the decision is not selected merely because it produces a preferred result, and the consequences, timing, approvals, and departure from the original plan are transparently documented.

Prospectively planned adaptations provide the strongest control over data-dependent decision making, but unplanned adaptations can also be legitimate. The more a change depends on observed outcomes or alters the population, primary outcome, comparison, or inferential logic, the stronger the justification and safeguards it requires.

03 · What You Need to Know

Methodological Flexibility Is Not the Same as Methodological Convenience

Changing a Study Is Not Automatically a Methodological Failure

A protocol is a plan created under uncertainty. Researchers cannot always anticipate how recruitment, measurement, implementation, or external circumstances will unfold. Discovering a genuine problem after a study begins does not create an obligation to preserve that problem merely because it was prespecified.

Formal methodological frameworks recognize this reality. SPIRIT 2025 treats the trial protocol as a living document that may require formal amendments during a study. Adaptive trial methodology goes further by allowing specified features of a study to change in response to accumulating information under prospectively defined rules.

The existence of legitimate adaptation does not mean that every mid-study modification is equally defensible. The methodological question concerns how the decision was generated and what it does to the study.

Begin With the Problem, Not the Change You Want to Make

A defensible adaptation starts with a clearly identified problem. “We want to change the sample” is a proposed solution. “The accessible population is substantially smaller than the feasibility estimates used in planning” identifies the underlying problem.

Likewise, “we want to replace the questionnaire” is less informative than “participants consistently interpret a central item differently from the intended construct, making the resulting scores difficult to interpret.”

Separating problem from solution helps prevent researchers from adopting the first convenient modification without considering less disruptive alternatives.

Problem State what is preventing the original design from functioning as intended.
Consequence Identify what happens to validity, feasibility, participant protections, or inference if nothing changes.
Options Consider realistic responses, including continuing unchanged when that remains defensible.
Adaptation Select the option that best preserves the scientific purpose while addressing the problem.

The Revised Design Must Still Produce Evidence Worth Interpreting

An adaptation is not justified merely because it allows data collection to continue. The revised design must still have a credible scientific purpose.

Ask whether the modified study can answer the original research question. If not, can it answer a narrower or revised question that remains worthwhile? What population does the evidence now concern? What comparison remains? What outcome is actually being measured? What kind of inference can still be supported?

If the adaptation solves an operational problem while destroying the study's ability to answer a meaningful question, it has preserved the project rather than the research.

Prospectively Planned Adaptation Is Methodologically Different From Improvisation

Some designs specify in advance that particular features may change. FDA guidance on adaptive clinical trials describes adaptive designs as those allowing prospectively planned modifications to one or more aspects of a design based on accumulating data. The modification rules and relevant statistical procedures should be prespecified so that the validity and integrity of the study can be protected.

Prospectively planned adaptation The features that may change, information used, decision rules, timing, and relevant safeguards are specified before the adaptation is triggered.
Unplanned adaptation A change becomes necessary because an unexpected methodological, ethical, operational, or external problem emerges during the study.

An unplanned adaptation is not automatically invalid. It simply lacks some protections provided by prospective planning and therefore requires particularly clear reasoning and documentation.

Ask What Information Influenced the Decision

Timing alone does not tell you whether a change is problematic. What researchers knew when they made the decision can be more important.

Suppose recruitment is far below expectations, and the team decides to add another appropriate site without examining comparative outcome data. That is different from examining results, discovering that a particular subgroup produces an unfavorable effect estimate, and then narrowing eligibility so future recruitment favors another subgroup.

The second decision is outcome-dependent in a way that threatens the independence between the study plan and the evidence used to evaluate it.

Watch Out

The most difficult adaptations to defend are often those selected after researchers know which methodological choice produces the most desirable result. Changing outcomes, exclusion rules, subgroups, models, or populations after examining results requires particular scrutiny and should never be disguised as though it had been planned from the outset.

Prefer the Least Disruptive Change That Actually Solves the Problem

Methodological adaptation should generally be proportional to the problem. If recruitment is slow because appointment times are inaccessible, changing scheduling may be preferable to broadening the target population. If assessors are administering an instrument inconsistently, retraining may be preferable to replacing the measure.

This does not mean that smaller changes are always better. A minor adjustment that fails to address a fundamental problem merely postpones the decision. The relevant principle is to avoid changing more of the study than the problem requires while still solving the actual problem.

Assess What Happens to Data Collected Before the Change

A defensible adaptation must account for the evidence already generated. If a questionnaire changes, are scores from the two versions comparable? If eligibility broadens, do early and later participants belong to a coherent population? If a comparison condition changes, can observations from both periods contribute to the same contrast?

Sometimes all data remain usable. Sometimes the change requires indicators for study phase, stratified or sensitivity analyses, or a more cautious interpretation. In other circumstances, observations generated under the original and revised designs may not be meaningfully combinable for the intended purpose.

Do not decide that the adaptation is defensible only by looking forward. Its relationship with existing data is part of the methodological judgment.

Preserve the Original Research Question Unless You Intentionally Revise It

One useful test is to compare the revised design with the original research question before rewriting either one. If the revised design still answers essentially the same question, the adaptation may preserve the study's scientific identity.

If it answers only part of the question, the scope of the claim may need to narrow. If it answers a materially different question, acknowledge that change rather than altering the wording retrospectively to make the new study look inevitable.

When the proposed solution changes the central evidence or inference, consider whether changing the research method has effectively created a different study.

Methodological Justification and Ethics Approval Are Separate Tests

A change can be methodologically sensible and still require approval before implementation. Conversely, approval of an amendment does not establish that the resulting design provides strong evidence.

If an adaptation affects participants, recruitment, eligibility, consent, risks, interventions, measurements, privacy, or other approved activities, check the applicable ethics or institutional requirements. Changes can also affect protocols, registries, preregistrations, statistical analysis plans, sponsor requirements, or funder commitments.

Before implementing a substantive modification, determine which research records or approvals need to be revisited.

Transparency Does Not Make Every Adaptation Methodologically Sound

Disclosure is necessary for many consequential changes, but transparency alone does not rescue a weak decision.

A researcher could transparently report that participants were excluded after outcomes were examined because their inclusion weakened the desired result. The disclosure would be preferable to concealment, but the methodological decision would still be problematic.

Defensibility requires both a sound reason for the change and transparent reporting of what happened.

Several Defensible Adaptations Can Still Accumulate Into a Weak Study

Researchers often evaluate modifications individually: extending recruitment seems reasonable, replacing a malfunctioning measure seems reasonable, relaxing one criterion seems reasonable, and changing one analysis seems reasonable.

The cumulative study may nevertheless end up far from the original design. Each compromise consumes some of the study's ability to support its intended inference.

Periodically evaluate the revised study as a whole rather than asking only whether the latest amendment can be justified in isolation. This becomes especially important when considering how much methodological compromise the study can tolerate.

Document the Decision While It Is Being Made

A defensible adaptation should leave a contemporaneous record. Preserve the original plan and record the problem, alternatives considered, selected modification, rationale, decision date, implementation date, information available to decision makers, required approvals, and anticipated consequences.

Documentation is particularly important when the decision occurs after data collection begins because it helps establish whether researchers had access to information capable of influencing the choice.

Use a structured process to document unplanned research changes rather than reconstructing the reasoning only when the manuscript is written.

04 · A Practical Example

When Broadening Recruitment May Be a Defensible Adaptation

Hypothetical Example

A recruitment source becomes unavailable during a multisite study

A study plans to recruit eligible university students from four institutions. Shortly after data collection begins, one institution withdraws for administrative reasons unrelated to the study findings. Recruitment projections show that the remaining sites are unlikely to provide the planned sample within the available period. The team considers adding another institution serving a broadly comparable student population.

Identify the problem The loss of a recruitment site threatens feasibility but does not itself change the scientific question.
Check independence from outcomes The proposed change is prompted by site withdrawal and recruitment projections, not by observed differences in the study outcome.
Assess the replacement site The team examines whether the new institution provides access to the intended population and whether contextual differences could affect the phenomenon or measurement.
Compare alternatives Extending recruitment at the remaining sites, accepting a smaller sample, and adding the new site are considered rather than assuming expansion is the only option.
Address formal requirements Required ethics, protocol, recruitment-material, or other amendments are completed before recruitment at the new site begins.
Preserve transparency The original recruitment plan and subsequent site change are documented, and the final report explains what happened and why.

This adaptation could be methodologically defensible because it responds to an external feasibility problem while attempting to preserve the intended population and research question. The conclusion would change if the replacement institution served a substantively different population or were selected after researchers discovered that its participants were likely to produce more favorable outcomes.

05 · What Researchers Often Get Wrong

Changes That Look Like Adaptation but Need More Scrutiny

Misconception

If the Original Design Has a Problem, Any Fix Is Better Than Continuing

No. A proposed solution can create a larger problem than the one it solves. Evaluate its effects on the population, measurement, comparison, analysis, existing data, and intended inference before implementing it.

Misconception

Changing the Design Is Fine as Long as You Report It

Transparency is necessary but not sufficient. The modification itself must have a defensible methodological rationale and leave the study capable of supporting meaningful conclusions.

Misconception

Preregistration Means You Must Follow a Broken Plan

No. A preregistered plan can be changed when a defensible reason arises. The important point is to preserve the original plan and distinguish the subsequent decision rather than rewriting the methodological history.

Misconception

If an Ethics Committee Approves the Change, It Is Methodologically Defensible

Ethical approval and methodological validity are separate judgments. Approval does not establish that the revised design answers the research question adequately or protects against bias.

Misconception

A Series of Small Changes Cannot Fundamentally Alter a Study

Several modest adaptations can accumulate until the population, measurement, comparison, analysis, or inferential logic differs substantially from the original design. Evaluate the study as a whole.

06 · What This Means for You

Use a Defensibility Test Before You Adapt

When a design problem emerges, ask whether the proposed modification would still make sense if you did not know how the study's results were turning out. That question is not sufficient by itself, but it is a useful safeguard against outcome-driven methodological choices.

A simple decision framework

If there is no clearly identified methodological, ethical, or feasibility problem
Do not change the design merely because another approach produces a more attractive result.
If the problem can be solved while preserving the central design
Prefer the proportionate solution that changes no more than necessary.
If the adaptation changes how existing and future data are generated
Assess comparability explicitly and plan how different study phases will be represented analytically.
If relevant outcome information has already influenced the decision
Treat the change with greater caution and distinguish subsequent analyses or questions appropriately.
If the revised design no longer supports the original research question
Narrow or revise the question transparently, redesign the study, or consider whether continuing remains scientifically worthwhile.

The strongest adaptation is not necessarily the one that preserves every original feature. It is the one that responds proportionately to the actual problem while leaving a study whose evidence can still be interpreted honestly.

If no adaptation restores a credible connection between the design and the question, consider whether the study should be stopped or redesigned because the design no longer works.

07 · A Quick Checklist

Is This Research Design Adaptation Methodologically Defensible?

Before implementing the adaptation, check:
Can you state the problem that requires adaptation without defining it merely as an inconvenient result?
Would the rationale for the change remain scientifically persuasive if the study outcomes were unknown?
Have realistic alternatives, including continuing unchanged or stopping, been considered?
Does the revised design still answer the original research question or a clearly identified defensible revision of it?
Have consequences for the population, measurement, comparison, sample size, analysis, and interpretation been assessed?
Can data generated before and after the adaptation be combined or compared appropriately?
Have you recorded what study information was available when the adaptation was decided?
Have required ethics, protocol, registration, preregistration, sponsor, or institutional actions been completed?
Will the final report distinguish the original plan from the adapted study and explain the reason for consequential changes?

Questions About Defensible Research Design Adaptation

Is changing a research design after data collection starts always bad practice?

No. Unexpected methodological, ethical, feasibility, or external problems can justify adaptation. The change should address a genuine problem, preserve a credible scientific purpose, satisfy applicable approval requirements, and remain transparent.

Does a change have to be planned in advance to be defensible?

No, although prospective planning provides stronger protection against data-dependent decisions. Unplanned changes can be legitimate when unexpected circumstances arise, but their rationale, timing, information available, and consequences require careful documentation.

Can I adapt the study because recruitment is much slower than expected?

Potentially. Diagnose why recruitment is slow and consider solutions that preserve the intended population and design where possible. Adding sites, changing eligibility, or accepting a smaller sample have different methodological consequences.

Can I change the analysis if the prespecified method is inappropriate?

Yes, when the alternative has a defensible methodological basis. Preserve the original plan, document why it became inappropriate, record when the decision was made and what results were known, and distinguish the revised analysis appropriately.

Does transparent reporting make a data-driven change acceptable?

Not automatically. Transparency allows the decision to be evaluated but does not remove bias introduced by selecting methods, outcomes, exclusions, or populations because they produce preferred findings.

How do I know whether the adaptation has gone too far?

Compare the original and revised research question, population, measurement, comparison, data-generating process, and intended inference. If several core elements have changed, the project may now be a substantively different study even if each individual modification had a reasonable explanation.

09 · The Bottom Line

A Defensible Adaptation Protects the Question, Not Merely the Project

The Bottom Line

Adapting a research design is methodologically defensible when the change responds to a genuine problem, is justified independently of obtaining a preferred result, preserves or transparently revises the study's scientific purpose, and addresses the consequences for existing data, validity, approvals, analysis, and interpretation.

Prespecification offers important safeguards, but research sometimes requires unplanned adaptation. The aim is neither rigid adherence nor unrestricted flexibility. It is to make the smallest sufficient change that leaves a scientifically coherent study and a transparent record of how it became necessary.
