Professionals start working differently. Is that something worth researching?
Teachers begin using generative AI when preparing lessons. Nurses adopt a new handover procedure. Researchers change how they document computational analyses. Clinicians introduce a new screening protocol. Organizations shift from face-to-face meetings to hybrid work. A profession changes because of technology, new evidence, policy, resource constraints, training, or evolving norms.
If you work inside that profession, the change may be visible before it is well represented in the academic literature. You might notice that some practitioners adopt the new approach enthusiastically while others resist it, that formal procedures are adapted in practice, or that the change solves one problem while creating another.
These observations can produce worthwhile research questions. The important step is to move beyond “practice is changing” and identify what remains uncertain about why the change occurs, how it is implemented, who adopts it, what modifies it, and what consequences follow.
03 · What You Need to Know
Practice change becomes researchable when you identify what needs explaining
Professional practice is more than what formal guidelines say
Policies, standards, protocols, and professional guidelines can prescribe what practitioners should do. Actual practice may be different. Professionals interpret requirements, adapt procedures to local constraints, combine formal and informal routines, develop workarounds, and sometimes reject innovations entirely.
This distinction makes professional practice empirically interesting. A new guideline may exist on paper while barely affecting day-to-day work. Conversely, practitioners may begin using a new technology or procedure long before formal standards catch up.
Research can therefore ask not only what professionals are supposed to do but what they actually do, why they do it, and with what consequences.
First establish whether a meaningful change has actually occurred
A few highly visible practitioners can create the impression that an entire profession has changed. Social media discussions, conference presentations, anecdotal reports, or experience in one organization may amplify practices that remain uncommon elsewhere.
Before making broad claims, look for appropriate evidence. Depending on the question, this could include professional surveys, administrative records, audits, usage data, observational evidence, policy documents, qualitative accounts, or other indicators of practice.
If the idea began with something you personally noticed, treat it initially as an observation that needs investigation rather than evidence that the profession as a whole has changed.
Ask what produced the change
Professional practices rarely change in isolation. New evidence may challenge established procedures. Technology may automate part of a workflow. Regulation may require different documentation. Resource shortages may force adaptation. Professional organizations may revise standards. Clients, patients, students, or communities may demand different services.
These triggers can generate questions about mechanisms:
- Why are practitioners adopting the new practice?
- What barriers prevent others from adopting it?
- Which organizational conditions support implementation?
- How do professionals adapt the practice to local circumstances?
- How does the change alter professional roles or decision-making?
- Why does implementation persist in some settings but disappear in others?
These questions often provide more explanatory value than merely estimating how many practitioners report using the practice.
Adoption is not the same as successful implementation
A professional may begin using a practice without using it consistently or as intended. An organization may formally adopt an innovation while actual implementation remains limited.
Implementation research distinguishes several outcomes that can help clarify this process. A widely used taxonomy identifies acceptability, adoption, appropriateness, feasibility, fidelity, implementation cost, penetration, and sustainability as distinct implementation outcomes.

These concepts are not interchangeable. A practice can be acceptable but infeasible, adopted but implemented inconsistently, or initially successful but unsustainable.
Do not stop at “What are practitioners' perceptions?”
Perceptions can be important, particularly when acceptability, perceived appropriateness, trust, professional identity, or implementation barriers are central to the problem. But a generic perceptions survey may tell you little about whether the practice is actually used, how it is implemented, or what outcomes follow.
Ask what role perceptions play in your explanatory model. If you believe practitioners' judgments influence adoption, measure both appropriately. If you are interested in implementation, collect evidence about implementation. If the question concerns effectiveness, measure relevant outcomes rather than using satisfaction as a substitute.
Adaptation is not automatically implementation failure
Professionals frequently modify innovations to fit local circumstances. Some adaptations may undermine the mechanism that makes a practice effective. Others may be necessary for feasibility or contextual fit.
This creates an important research opportunity: which components need to remain stable, which can be adapted, and how do adaptations affect outcomes?
A simplistic fidelity-versus-deviation framing can miss this complexity. Research may need to document what was changed, why it was changed, who made the decision, and whether the adaptation altered the intended function of the practice.
Practice change can alter professional roles and identities
A new practice may redistribute tasks, expertise, autonomy, accountability, or decision authority. Technology can automate work previously performed by professionals. Team-based models can shift responsibilities across occupational groups. New documentation requirements can increase administrative work. Evidence-based protocols can change the balance between standardized procedures and professional discretion.
These consequences can be legitimate research problems even when the new practice achieves its primary operational objective.
If the change originates from a new technology entering professional work, the research question may need to focus on how the technology changes practice rather than merely whether professionals intend to adopt it.
Practice change can be an outcome, a mechanism, or the phenomenon itself
Suppose a hospital introduces a new clinical policy. You could study whether professional practice changed as an outcome of the policy. You could investigate practice change as the mechanism through which the policy affects patients. Or you could study the professional adaptation process itself.
These are different research questions and may require different evidence.
Similarly, if a new policy or regulation triggers the practice change, decide whether your central object of study is the policy, its implementation, practitioner behavior, or downstream outcomes.
Variation across settings can be more informative than an average
A practice may work smoothly in one organization and struggle in another. Rather than averaging away the difference, ask what explains it.
Staffing, workload, leadership, training, resources, organizational climate, infrastructure, professional norms, patient or client characteristics, and other contextual factors can shape implementation. Implementation research treats context as consequential precisely because the same innovation can produce different implementation processes across settings.
Comparative research across sites can therefore be particularly useful when designed to test plausible explanations for variation.
A practice becoming common does not prove that it works
Professional practices can spread because of regulation, organizational pressure, convenience, professional norms, marketing, technological availability, or perceived usefulness. Adoption itself does not establish effectiveness.
If your research question concerns whether the practice improves outcomes, you need evidence appropriate to effectiveness. If it concerns implementation, then adoption and implementation outcomes may be central. Keeping those questions distinct prevents enthusiasm for a popular practice from becoming evidence for its value.
Watch Out
Do not infer effectiveness from popularity. “Professionals increasingly use this practice” and “this practice improves outcomes” are separate empirical claims requiring different evidence.
04 · A Practical Example
From a visible change in teaching practice to a focused research question
Hypothetical Example
Teachers begin using generative AI to prepare instructional materials
A researcher notices that university instructors increasingly discuss using generative AI to create examples, quizzes, lesson outlines, explanations, and presentation materials. Instead of asking only whether instructors have positive attitudes toward AI, the researcher wants to understand how this emerging practice changes instructional work.
Initial observation Some instructors report substantial AI use in preparation, while others avoid it or restrict use to narrow tasks.
Verify the phenomenon The researcher looks for broader evidence about actual patterns of use rather than assuming personal observations represent the whole profession.
Identify the consequential difference Among users, some instructors substantially revise and verify generated material, while others incorporate outputs with limited modification.
Develop a possible explanation Differences may involve AI literacy, disciplinary norms, perceived risk, workload, institutional guidance, or beliefs about professional responsibility.
Refine the question The researcher asks what factors influence how university instructors verify and modify AI-generated instructional materials before classroom use.
Choose evidence The study examines actual preparation practices and practitioners' reasoning rather than relying only on general attitudes toward AI.
The research opportunity is no longer simply “teachers are using AI.” It concerns how a new professional practice is performed and what explains consequential variation within it.
07 · A Quick Checklist
Before turning a change in professional practice into a study
Before developing the research question, check:
Describe precisely what professional behavior, workflow, responsibility, or procedure appears to have changed.
Distinguish evidence of broader practice change from observations limited to your own workplace or professional network.
Identify what triggered the change, such as technology, policy, evidence, resource constraints, organizational decisions, or evolving norms.
Search the literature for comparable practices and relevant implementation evidence before assuming the change is unprecedented.
Decide whether your question concerns adoption, acceptability, appropriateness, feasibility, fidelity, sustainability, effectiveness, or another clearly defined outcome.
Examine meaningful variation among practitioners, organizations, or settings rather than assuming the change occurs uniformly.
Distinguish practitioners' perceptions of the practice from evidence about actual behavior and outcomes.
Consider adaptations, unintended consequences, workload, professional roles, and other effects that may accompany implementation.
State what understanding or decision would improve if the research answered your question.
