What Should You Do When the Study’s Actual Contribution Turns Out to Be Different From the One You Expected?

Research does not always make the contribution you originally expected. Learn how to reassess the evidence, identify what the study actually contributes, and revise the manuscript without rewriting the history of the research.

01 · The Question

What Do You Do When the Study Contributes Something You Did Not Expect?

You designed the study expecting one contribution. Perhaps you intended to extend a theory, establish an empirical relationship, validate a practical intervention, or address a particular methodological limitation. Then the research was completed, and the evidence pointed somewhere else.

The predicted relationship may have been unsupported. A supposedly secondary finding may have become more informative than the primary one. An unexpected pattern may have exposed a limitation in the prevailing explanation. A methodological problem encountered during the research may even have produced a useful methodological advance.

At that point, you face a practical writing and interpretation problem: should you preserve the contribution originally promised, replace it with the contribution that emerged, or somehow discuss both?

02 · The Short Answer

Reassess the Contribution, but Do Not Rewrite the History of the Study

In Brief

When the study's actual contribution differs from what you expected, reassess the completed evidence and relevant literature, identify the contribution the research can now defensibly support, and revise the manuscript around that contribution while remaining transparent about what was originally predicted and what emerged afterward.

You should neither force the evidence to fit the intended contribution nor retroactively present an unexpected contribution as though it had been anticipated all along. The final paper can change its contribution argument while preserving an accurate account of the study's original questions, hypotheses, and analytical logic.

03 · What You Need to Know

Changing the Contribution Is Not the Same as Changing the Evidence

There is an important difference between revising your interpretation of a completed study and rewriting the study so that everything appears to have unfolded according to plan.

Before collecting or analyzing the relevant evidence, you can articulate an expected contribution based on the research gap, literature, theory, and design. Afterward, you know considerably more. The distinction between an intended and actual research contribution exists precisely because research outcomes are not fully knowable in advance.

If the evidence changes what the study contributes, the scholarly response is to reconsider the contribution claim. What should remain stable is the historical accuracy of what was planned, predicted, observed, and interpreted after the fact.

First, Determine Whether the Unexpected Contribution Is Real

Unexpected does not automatically mean important. Before reorganizing a paper around an unanticipated result, examine whether the pattern could plausibly arise from data quality problems, measurement limitations, analytical choices, sampling variability, model specification, multiple testing, or another feature of the research process.

The appropriate checks depend on the design and discipline. An unexpected quantitative association may require robustness or sensitivity analyses where appropriate. A surprising qualitative interpretation may require returning to the data, considering negative or deviant cases, examining alternative interpretations, and checking whether the analysis adequately supports the claim.

Watch Out

An interesting post hoc explanation can feel persuasive precisely because you already know the result. Treat explanations developed after observing the evidence as such, rather than silently converting them into prior predictions.

Return to the Literature With the New Finding in Mind

An unexpected result may change which literature is most relevant to the contribution. This does not mean searching for citations merely to rationalize the result. It means asking whether prior scholarship provides concepts, mechanisms, contradictory evidence, boundary conditions, or methodological concerns that help situate what you observed.

This second engagement with the literature can reveal that the result is less novel than it first appeared. That is useful. It can also show that the finding speaks to a research conversation you did not originally recognize as central.

Either way, the contribution must still be established relative to what was already known. An unexpected result is not automatically a contribution simply because it surprised you.

Identify What Changed Between the Intended and Actual Contribution

Do not jump directly from “the hypothesis was unsupported” to “the study has a different contribution.” Write down the original contribution and the candidate actual contribution separately.

Ask Why it matters
What did I originally expect the study to add? Establishes the intended contribution against which the change can be evaluated.
Which parts of that contribution survived? Prevents an all-or-nothing interpretation of the evidence.
What did the evidence reveal instead? Identifies the candidate actual contribution.
Was this result predicted, exploratory, or discovered after analysis? Preserves the epistemic status of the claim.
What prior knowledge does the new claim change? Determines whether the unexpected result is genuinely contributory.
How strongly does the design support the new interpretation? Sets the appropriate scope and certainty of the final claim.

The Type of Contribution May Change

A change in contribution does not necessarily mean replacing one empirical finding with another. The type of contribution itself may change.

A study intended to make a theoretical contribution may ultimately provide primarily empirical evidence that qualifies a previously assumed relationship. An empirical project may encounter a measurement problem and develop an improvement substantial enough to become a methodological contribution. Research intended to demonstrate practical effectiveness may instead identify conditions under which an intervention fails.

There is no requirement that the final contribution retain the same category as the intended one. What matters is whether the new claim is supported.

The Actual Contribution May Be Smaller Than the Intended One

Sometimes the reassessment produces a more modest conclusion. That is still a legitimate outcome.

Perhaps the proposed theoretical extension receives only partial support. Perhaps an intervention appears useful under narrower conditions than anticipated. Perhaps a supposedly general relationship appears only within one subgroup.

In these cases, narrowing the contribution is preferable to stretching the evidence. A contribution can be bounded and still matter. The problem arises when the claim becomes broader than the study can defend.

The Actual Contribution May Be More Consequential Than Expected

Occasionally, the evidence reveals something more interesting than the original contribution. An anomaly may expose a boundary condition in an established explanation. A failed intervention may identify an overlooked mechanism. A methodological obstacle may reveal a problem affecting an entire stream of prior research.

Such possibilities should be taken seriously but cautiously. The fact that an interpretation is intellectually exciting does not increase the evidential strength of the study. A finding discovered unexpectedly may justify a new proposition, a qualified theoretical interpretation, or a research agenda even when the existing study cannot conclusively establish the larger claim.

Revise the Manuscript's Contribution Story, Not Its History

Once the actual contribution has been identified, several parts of the manuscript may need revision. The introduction may need to position the problem more accurately. The discussion may need to foreground a different finding. The theoretical implications may need to become more modest or move in another direction. Practical implications may need to change.

But the manuscript should not falsely imply that an unexpected result was hypothesized in advance.

This issue is closely related to concerns about hypothesizing after results are known, commonly abbreviated as HARKing. Kerr's influential discussion described practices in which post hoc hypotheses are presented as though they were specified a priori. Later scholarship has emphasized that post hoc theorizing itself is not necessarily the problem; concealment of when hypotheses or explanations were developed can undermine transparency.

Legitimate reinterpretation The paper explains what was expected, reports what occurred, and develops a revised interpretation in light of the evidence.
Misleading reconstruction The paper rewrites the rationale so that an unexpected finding appears to have been the intended prediction from the beginning.

You May Need to Change Which Contribution Is Primary

If several contributions emerge, ask which one now provides the strongest explanation of why the completed study matters. Research can make more than one kind of contribution, but they do not have to receive equal emphasis.

The primary contribution should normally reflect the study's most defensible and consequential addition, not simply the contribution that occupied the most space in the original proposal.

04 · A Practical Example

How to Reframe a Study Without Pretending the Surprise Was Planned

Hypothetical Example

When more detailed AI feedback does not produce better revision

Suppose researchers conduct a study expecting that highly detailed AI-generated feedback will improve university students' academic revisions more than concise feedback. The primary analysis does not support that expectation. Instead, further analysis suggests that detailed feedback is associated with better revision only among students who critically evaluate the feedback before using it.

Preserve the original question Report that the study was designed to test whether greater feedback detail improves revision and that the expected overall advantage was not supported.
Evaluate the unexpected pattern Check the robustness of the conditional pattern, examine plausible alternative explanations, and establish whether the relevant measures and analyses support the interpretation.
Revisit the literature Examine scholarship concerning feedback engagement, learner judgment, and responses to automated feedback to determine how the pattern relates to existing knowledge.
Reframe the contribution Rather than claiming that detailed AI feedback improves writing, argue more cautiously that the evidence suggests feedback detail alone may be insufficient and that students' evaluative engagement may help explain when detailed feedback becomes useful.
Preserve transparency Describe the conditional interpretation as emerging from the completed analysis rather than rewriting it as the study's original prediction.

The revised contribution may actually be more informative than the original one. Yet its credibility depends partly on being explicit about how it emerged and appropriately cautious about what the study can establish.

05 · What Researchers Often Get Wrong

Common Mistakes When the Contribution Changes

Misconception

Should I Keep the Original Contribution Because It Was Approved in My Proposal?

No. Approval of a proposal does not turn an anticipated contribution into an empirical fact. The completed manuscript should reflect what the research ultimately supports, while accurately documenting the original research questions or hypotheses where relevant.

Misconception

Should I Rewrite the Introduction So the Unexpected Finding Looks Predicted?

No. You can revise the introduction to better explain the final paper's scholarly context, but you should not falsely present a post hoc explanation or hypothesis as a priori. Preserve the distinction between prediction and interpretation developed after seeing the evidence.

Misconception

Does an Unsupported Hypothesis Need to Disappear From the Paper?

No. Unsupported hypotheses can be informative and should generally be reported when they were part of the study. What they mean depends on the design, evidential strength, prior literature, and alternative explanations. Removing them simply because they complicate the contribution story can distort the research record.

Misconception

Is the Most Surprising Finding Automatically the New Main Contribution?

No. Surprise is psychologically salient, but contribution depends on what the result adds to knowledge and how well the evidence supports it. A surprising but fragile result should not displace a less dramatic but much better supported contribution.

Misconception

Do I Need to Make the New Contribution Sound as Important as the Original One?

No. If the completed study makes a narrower contribution, say so. Inflating a replacement contribution merely to preserve the perceived importance of the project risks overselling what the research actually adds.

06 · What This Means for You

Rebuild the Contribution From the Evidence Outward

When your expected contribution changes, resist the temptation to begin by asking how to make the original argument survive. Start instead with the completed evidence.

A simple decision framework

If the intended contribution remains well supported
Keep it, but calibrate its wording to the completed evidence.
If only part of the intended contribution survives
Narrow the contribution to the part the study can defend.
If an unexpected finding appears to provide a different contribution
Evaluate its robustness, revisit relevant literature, and identify what it changes before making it central.
If the new interpretation was developed after examining the evidence
Present it transparently as exploratory, post hoc, or emergent where those descriptions accurately reflect the research process.
If the new contribution is promising but the current evidence cannot establish it strongly
Frame it as a qualified interpretation or direction for further testing rather than a settled conclusion.

Then revise the manuscript consistently. The abstract, introduction, discussion, conclusion, and contribution statements should not tell incompatible stories about what the study adds.

At the same time, do not erase inconvenient results to create a cleaner narrative. Research is allowed to be messier than the proposal. Anyone who has opened a dataset five minutes before a meeting already knows this rather well.

Before Reframing the Study's Contribution, Check the Evidence

When the actual contribution changes, check:
Have I stated clearly what contribution the study originally intended to make?
Have I identified precisely which parts of the intended contribution are and are not supported?
Have I checked unexpected findings for methodological, analytical, measurement, or data-quality explanations?
Have I revisited the relevant literature before claiming that the unexpected result is novel or contributory?
Can I explain exactly what the candidate actual contribution adds?
Have I distinguished predictions made before analysis from interpretations developed afterward?
Does the strength and scope of the revised claim match the evidence supporting it?
Have I revised the manuscript consistently without concealing inconvenient or unsupported results?

Questions About Changing a Study's Contribution After the Results

Is it acceptable to change the contribution after analyzing the data?

Yes. The final contribution should reflect what the completed study actually supports. What matters is maintaining transparency about what was anticipated before analysis and what was interpreted or discovered afterward.

Can I change the introduction after seeing the results?

Yes. Manuscripts are revised after results are known, and the introduction should accurately position the completed research. The problem arises when revision falsely presents a post hoc hypothesis or explanation as though it had been specified before the evidence was examined.

Should unexpected findings be included in the contribution statement?

They can be when they are sufficiently supported and meaningfully change existing knowledge, methodology, or practice. Unexpectedness alone does not establish contribution.

What if my study's actual contribution is smaller than I expected?

State the narrower contribution accurately. A bounded contribution that the evidence supports is preferable to preserving an ambitious claim that the completed research cannot defend.

What if an unexpected finding seems theoretically important?

Investigate its robustness and relationship with existing theory before making a strong theoretical claim. The study may justify a theoretical qualification, proposition, or new question even when additional research is needed to establish the broader explanation.

Is changing the contribution after seeing the results HARKing?

Not necessarily. Reinterpreting findings and developing explanations after analysis are normal parts of research. The concern arises when hypotheses or explanations developed after results are known are misleadingly presented as though they had been specified beforehand.

Do I need to explain why the final contribution differs from the proposed one?

That depends on the publication format and research context. A journal article does not normally need to reproduce the history of a proposal, but it should represent the study's confirmatory and exploratory elements accurately. In theses, dissertations, registered studies, funded projects, or other contexts where the original plan is part of the research record, the change may require more explicit explanation.

Follow the Evidence Without Rewriting How You Got There

The Bottom Line

When your study's actual contribution differs from what you expected, reassess what the completed evidence genuinely adds, revise the contribution accordingly, and remain transparent about which ideas were predicted and which emerged after the results were known.

A changed contribution is not inherently a problem. The problem is forcing the evidence to preserve an unsupported original claim or reconstructing the research narrative so that an unexpected contribution appears to have been planned from the beginning.
