What Are the Intrinsic and Extrinsic Rewards of Doing Research?

Research can be rewarding in ways that have little to do with salary, promotion, or publication. Understanding intrinsic and extrinsic rewards helps researchers distinguish what they experience through the work itself from outcomes that research may help them obtain.

01 · The Question

What Do Researchers Actually Get From Doing Research?

Research can demand months or years of work. It may involve failed experiments, difficult recruitment, rejected manuscripts, revisions that somehow generate more revisions, and long periods in which the eventual payoff remains uncertain. Why, then, do people continue doing it?

Part of the answer lies in the rewards associated with research. Some arise from engaging in inquiry itself: discovering something, developing mastery, solving a difficult problem, or experiencing the satisfaction of understanding something more clearly. Other rewards are separable outcomes that research may help produce, such as a degree, publication, promotion, recognition, funding, employment, or professional opportunities.

Calling these intrinsic and extrinsic rewards is useful, but the distinction needs care. A reward is not necessarily the same thing as a motivation, and an external reward is not automatically undesirable.

Research Can Be Rewarding Both in Itself and Through What It Leads To

Researchers may value both kinds of reward simultaneously. The important distinction is not that intrinsic rewards are inherently good and extrinsic rewards inherently bad, but that different rewards can shape research behavior differently depending on how strongly they are emphasized and how researchers interpret them.

03 · What You Need to Know

Research Produces More Than One Kind of Reward

Intrinsic Rewards Are Experienced Through the Research Activity

Intrinsic rewards arise because an activity is interesting, satisfying, or engaging in its own right. In self-determination theory, intrinsic motivation refers to activities undertaken for their inherent interest and enjoyment rather than for a separable consequence.

In research, the corresponding experiences can include the pleasure of discovering an unexpected pattern, finally understanding a difficult phenomenon, developing competence with a method, constructing a convincing explanation, or solving a problem that has resisted previous attempts.

These rewards do not need to appear on a curriculum vitae to matter. A researcher can experience them even when a project has not yet produced a publication, citation, award, or other externally visible outcome.

Curiosity and Discovery Can Be Powerful Rewards

Research begins with uncertainty. For someone genuinely interested in a question, reducing that uncertainty can itself be satisfying. The moment when an analysis clarifies a confusing pattern or evidence challenges an assumption can be rewarding precisely because the researcher wanted to know the answer.

This does not mean every research finding is exciting. Much of research involves routine, difficult, or frustrating work. A researcher may find the central intellectual problem fascinating while finding data cleaning considerably less enchanting. Intrinsic reward can therefore vary across tasks within the same project.

Mastery Can Be Rewarding Even Before a Study Produces Results

Researchers also develop competence through research. Learning to formulate better questions, conduct interviews, design experiments, analyze data, write code, use unfamiliar methods, interpret evidence, or communicate findings can produce a sense of mastery.

This matters because some of the benefits of doing research accrue to the researcher before the final output exists. A doctoral student who learns to conduct an independent study has gained something substantial even before the dissertation is deposited or its findings are published.

Extrinsic Rewards Exist Outside the Research Activity Itself

Extrinsic rewards are outcomes separable from performing the activity. Research may contribute to obtaining a degree, fulfilling an employment requirement, publishing an article, receiving recognition, securing funding, gaining promotion, obtaining tenure where that system applies, strengthening an application, or opening opportunities for collaboration and employment.

These outcomes matter because research does not occur in an institutional vacuum. Universities, research organizations, funders, and professional communities create systems in which some research achievements are formally or informally rewarded.

The Same Outcome Can Have More Than One Meaning

Classification becomes more complicated when we consider what a reward means to the researcher. Take publication. Publication is an external outcome because it is separable from conducting the research itself. Yet a researcher may value publication because it allows other scholars to scrutinize and use the findings, because it contributes to promotion, because completing the manuscript feels personally satisfying, or for all of these reasons.

Likewise, funding may be valued as a prestigious achievement, but it may also matter because it enables the researcher to investigate a question they deeply care about. The visible reward does not reveal the researcher's complete motivational structure.

Rewards and Motivation Are Not the Same Thing

A useful conceptual distinction is between what a researcher receives and why the researcher acts. A reward is an outcome or experience associated with research. Motivation concerns the processes and reasons that energize and direct behavior.

Reward Something valued that is experienced or obtained through research, such as enjoyment, mastery, publication, recognition, or promotion.
Motivation The reasons and regulatory processes underlying why someone initiates, continues, or avoids research activity.

This distinction helps explain why receiving an extrinsic reward does not necessarily mean someone was primarily extrinsically motivated. A researcher might investigate a problem entirely because it fascinates them and later receive an award for the work. The award is extrinsic, but it need not have been the original reason for undertaking the study.

Conversely, someone may pursue research specifically to obtain a publication required for promotion. In that case, the anticipated extrinsic reward is functioning as an important extrinsic motivator. The broader difference between intrinsic and extrinsic research motivation therefore concerns the reason for acting, not merely the rewards that eventually appear.

Extrinsic Rewards Can Be Pursued Autonomously or Under Pressure

Self-determination theory further complicates the familiar intrinsic-versus-extrinsic dichotomy. Extrinsic motivation varies in autonomy. People can pursue an instrumental outcome because they feel controlled by rewards or sanctions, or because they personally endorse the value of the activity.

Consider two doctoral students completing research because a dissertation is required for the degree. One may experience the project almost entirely as an imposed obstacle. The other may personally value becoming an independent researcher and willingly accept the dissertation as part of that development. Both are working toward a separable outcome, but their experience of motivation differs substantially.

For this reason, the presence of an extrinsic reward tells us less than we might initially think. What matters is also whether researchers experience their work as self-directed and meaningful or predominantly controlled by contingencies and pressure. Self-determination theory distinguishes autonomous motivation from controlled motivation on precisely this basis.

External Rewards Can Support Research Without Becoming Its Purpose

Publications disseminate findings. Funding provides resources. Promotion can recognize professional development. Awards may draw attention to valuable work. None of these outcomes is inherently incompatible with serious scholarship.

The difficulty arises when reward systems become sufficiently dominant that researchers begin optimizing their behavior for the rewarded indicator. If publication count is heavily rewarded, for example, researchers may have incentives to prioritize producing more publishable units. If particular metrics dominate evaluation, attention may shift toward improving those indicators regardless of whether doing so improves the underlying research.

This is why publications, promotion, recognition, and funding as research motivations deserve analysis beyond simply declaring them legitimate or illegitimate.

Rewards Can Sometimes Pull in Different Directions

A researcher may enjoy pursuing a difficult question that requires several years of work while working within a system that rewards frequent publication. Another may care about a locally important problem whose likely scholarly visibility is modest. A third may want to share negative findings even though positive results appear easier to publish.

In such situations, the reward structure can create tension between what the researcher finds scientifically or personally worthwhile and what appears advantageous professionally. This does not mean conflict is inevitable, but it explains why the interaction between intrinsic and extrinsic research motivations can become consequential.

04 · A Practical Example

One Research Project Can Produce Many Different Rewards

Hypothetical Example

An Early-Career Researcher Completes a Difficult Study

Suppose an early-career faculty member spends two years studying a problem that first attracted their attention while teaching. The study requires learning a new analytical method, working with collaborators, and revising the manuscript several times before publication.

During the research The researcher enjoys investigating the question and experiences satisfaction when the analysis finally makes sense.
Through developing competence The researcher becomes proficient in a method they previously could not use independently.
After dissemination The manuscript is published, allowing other researchers to encounter, scrutinize, and potentially use the findings.
Later professional outcomes The publication contributes to the researcher's promotion portfolio and leads to an invitation to collaborate on another project.

The first experiences are closely associated with intrinsic reward. Publication, promotion credit, and the collaborative opportunity are extrinsic outcomes. Yet they belong to the same research experience and need not compete.

The more revealing question is what happens if the rewards begin pointing in different directions. If the researcher later abandons questions they consider important solely because those questions are less likely to generate rewarded outputs, the incentive system is no longer merely rewarding research. It is helping determine what research gets done.

Common Misunderstandings About Research Rewards

Misconception

Intrinsic Rewards Are Morally Superior to Extrinsic Rewards

Intrinsic and extrinsic describe different relationships between an activity and its rewards, not categories of moral worth. Wanting a degree, publication, grant, or promotion does not by itself make a researcher's work less ethical or valuable.

Misconception

If You Enjoy Research, External Rewards Should Not Matter to You

Researchers can enjoy inquiry while also caring about employment, professional advancement, recognition, funding, and publication. Academic work is both an intellectual activity and, for many researchers, a profession.

Misconception

Publication Is the Main Reward of Research

Publication is important because research generally needs to be communicated to become part of the scholarly record, but it is only one possible outcome. Learning, discovery, methodological development, collaboration, practical application, professional growth, and contribution to knowledge can also matter.

Misconception

An Extrinsic Reward Means the Researcher Was Extrinsically Motivated

Not necessarily. A researcher can undertake a study because of intrinsic interest and subsequently receive recognition, funding, or career benefits. To understand motivation, ask why the researcher acted rather than simply observing what rewards followed.

More Rewards Always Produce More or Better Research

Incentives can affect behavior, but increasing rewards does not guarantee higher-quality scholarship. Research on work motivation distinguishes autonomous from controlled motivation and suggests that controlling reward structures can narrow effort toward targeted outcomes and produce undesirable spillovers. The effects depend on the design and interpretation of the incentives rather than simply their existence.

06 · What This Means for You

Know Which Rewards You Value and What They Are Doing to Your Decisions

There is little value in pretending that external rewards do not matter. If your employment system considers publications, if you need a degree, or if funding determines whether a project can continue, those realities legitimately affect your decisions.

A more useful approach is to examine whether the rewards complement the reasons you consider the research worth doing or are beginning to replace them.

A simple reward check

If the research itself gives you curiosity, enjoyment, mastery, or satisfaction
Recognize these as meaningful rewards even when they are difficult to capture in formal evaluation systems.
If you value publication, funding, recognition, or promotion
Treat those as legitimate professional outcomes while keeping them separate from judgments about the scientific value of the work.
If an external reward is influencing your choice of question or method
Ask whether the influence improves the research, merely changes it, or creates a conflict with rigor, transparency, or importance.
If obtaining the reward has become the dominant definition of success
Reconsider whether you are evaluating the research itself or only the outcome attached to it.

This distinction becomes especially useful when considering why researchers do research versus why research systems reward them. Those two things can align, but there is no reason to assume that they always will.

Identify the Rewards Attached to Your Research

When reflecting on what research gives you, check:
Which parts of doing research are satisfying even before any external outcome appears?
Do curiosity, discovery, mastery, problem-solving, or intellectual challenge make the work rewarding in itself?
Which separable outcomes matter to you, such as a degree, publication, promotion, funding, recognition, or employment?
Are you distinguishing the rewards you receive from the reasons you originally chose to do the research?
Are external rewards reinforcing worthwhile research or beginning to determine which questions you consider worth asking?
Would your definition of a successful project survive if one expected external reward did not materialize?
Are institutional incentives encouraging quality and responsible inquiry rather than merely easily counted outputs?

The Bottom Line

Intrinsic rewards arise from the experience of research itself, including curiosity, enjoyment, discovery, problem-solving, and mastery, while extrinsic rewards are separable outcomes such as publications, qualifications, promotion, recognition, funding, and career opportunities.

Researchers can value both. The more consequential question is whether external rewards support worthwhile inquiry or become so dominant that obtaining the reward begins to replace the underlying scientific, intellectual, professional, or social reasons for conducting the research.
