A Conceptual Framework Can Be Stable, Provisional, or Deliberately Evolving
Different Research Traditions Give Frameworks Different Roles
There is no single rule governing framework revision because conceptual frameworks do not perform identical functions in every methodology.
In a confirmatory quantitative study, the framework may specify relationships that generate hypotheses before data collection. Stability matters because the study is intended to evaluate those prior expectations.
In exploratory qualitative research, the framework may function more provisionally. It can sensitize the researcher to relevant concepts while remaining open to processes, meanings, and relationships that emerge through data collection and analysis.
In design-based, action-oriented, longitudinal, or multiphase research, conceptual refinement may be built into the research process itself.
The question is therefore not merely “Can frameworks change?” but “What kind of framework is this, and what methodological role is it performing?”
A Framework Can Change Because Your Understanding Improves
Conceptual frameworks are constructed from the researcher's current understanding of the problem, relevant literature, theory, empirical evidence, and context.
That understanding may develop.
Further literature review may reveal a concept you initially overlooked. Pilot interviews may show that two constructs you treated separately are difficult to distinguish in the research setting. Expert review may expose an implausible relationship. Changes in the research context may make an earlier assumption obsolete.
Revising the framework in response to better conceptual understanding can strengthen the research, particularly when the change occurs before the relevant hypotheses or analytical decisions are finalized.
This reflects the broader principle that conceptual frameworks emerge through synthesis rather than being discovered intact.
Changing a Framework Before Data Collection Is Usually Less Problematic
During proposal development, literature review, instrument development, pilot testing, or expert validation, revisions are often part of normal research design.
You might remove a concept because it is redundant, redefine a construct, revise an arrow after discovering that the evidence supports a different relationship, or add a contextual factor that materially affects the phenomenon.
These revisions should still be reasoned rather than arbitrary, but they generally occur while the study itself is still being designed.
Once data collection and analysis begin, the implications of changing the framework become more consequential because the researcher may already know something about the observed evidence.
Changing a Framework After Seeing Results Is Not Automatically Wrong
This distinction deserves care.
Research findings can legitimately motivate conceptual revision. Indeed, one purpose of empirical research is to refine understanding.
If evidence consistently challenges a proposed pathway, reveals an overlooked mechanism, or identifies an important contextual condition, a revised framework may be an appropriate research product.
The problem occurs when the revised framework is presented as though it had been specified before the evidence was observed.
Framework revision after evidence
The researcher transparently shows how findings motivated changes to the original conceptualization.
Retrospective confirmation
The researcher changes the framework after seeing the findings but presents the revised model as though the study had predicted it from the beginning.
The first can represent legitimate knowledge development. The second obscures the distinction between prediction and explanation after the fact.
Preregistration Makes the Timing of Changes Especially Important
Preregistration records aspects of a study plan before observing the relevant outcomes. Its value includes making the distinction between confirmatory and exploratory analyses more transparent.
If a preregistered study specifies a conceptual model and hypotheses, changing those relationships after inspecting the results does not invalidate the new analysis. It changes its status.
The original analyses can be reported as planned, while revisions and additional analyses can be identified as exploratory or post hoc where appropriate.
This preserves the evidentiary history rather than pretending that the final model was always the intended one.
Qualitative Frameworks May Develop More Recursively
In many qualitative approaches, conceptual development can occur alongside data collection and analysis.
Researchers may begin with sensitizing concepts derived from literature and theory, then discover that participants organize the phenomenon differently. New categories may emerge, expected relationships may lose relevance, and contextual processes may become more important.
Maxwell's interactive approach to qualitative research design emphasizes the interconnected and non-linear relationships among study goals, conceptual framework, research questions, methods, and validity considerations. This provides a useful reminder that qualitative research design is not always a sequence in which the conceptual framework is permanently frozen before fieldwork begins.
Still, openness does not mean arbitrary revision. Researchers should document how emerging evidence affected the conceptualization and remain alert to the possibility that an overly rigid initial framework can cause them to see only what they expected.
Emergent Findings Can Add Concepts
Suppose interviews about faculty adoption of generative AI repeatedly reveal that fear of professional judgment shapes whether instructors disclose or discuss their AI use.
The original framework contains perceived usefulness, self-efficacy, institutional support, and adoption behavior but nothing resembling professional identity or social risk.
If the new concept is well supported by the data and relevant literature, the researcher may reasonably develop the framework to incorporate it.
The revision should make the chronology clear: the concept emerged or became salient during the research rather than forming part of the original framework.
Concepts Can Also Be Removed or Reorganized
Framework evolution is not always expansion.
Data may show that two concepts are indistinguishable in the study context. A relationship may prove less useful than anticipated. A supposed predictor may instead operate as a contextual condition. Several pathways may collapse into a simpler explanation.
A framework that becomes more parsimonious through research can represent conceptual progress just as much as one that gains new elements.
Changes to Arrow Direction Require Particular Caution
Suppose the original framework proposes:
AI confidence → AI use
During the research, you begin to suspect:
AI use → AI confidence
Perhaps using the technology builds confidence rather than confidence merely preceding use.
That is a meaningful conceptual revision. But whether the study can establish the reverse direction depends on the design. Cross-sectional data may reveal association without determining temporal order.
A revised arrow should therefore respect what the directional relationship actually claims and what the evidence can support.
Revision Can Produce a New Framework for a Later Phase
In multiphase research, the framework generated or refined in one phase may intentionally guide the next.
An exploratory qualitative phase might identify concepts and relationships that become the basis for instrument development and quantitative testing. A design-based study might revise its conceptual model after each implementation cycle.
Here, change is not a methodological inconvenience. It is part of the research architecture.
This can also explain why a complex project may appear to contain more than one conceptual framework when later frameworks represent development from earlier stages rather than unrelated models.
Document What Changed and Why
Framework evolution becomes much easier to evaluate when the researcher preserves an audit trail.

This does not mean every exploratory sketch needs archival treatment. It means substantive changes affecting the study's interpretation should not disappear from the research record.
Do Not Keep Revising Until the Framework Fits Perfectly
A framework revised after every inconvenient finding can become an exact picture of one dataset rather than a useful conceptual explanation.
Conceptual refinement should improve understanding, not maximize apparent confirmation.
Watch Out
If every unsupported arrow is deleted and every unexpected association is added after analysis, the final framework may describe the observed results perfectly while providing little evidence that it will explain anything beyond them.
This is why evidence that contradicts the original framework should sometimes remain visible as contradiction rather than being immediately absorbed into a revised model.
A Final Framework Can Be a Research Outcome
In some studies, particularly exploratory and theory-building research, a refined conceptual framework may itself be one of the study's substantive outputs.
The final framework can show what the researcher learned about the phenomenon through the interaction of prior scholarship and new evidence.
If so, explain how it was developed. Readers should be able to distinguish the initial conceptual orientation from the framework that emerged through the research.
That developmental history can be more informative than presenting the final diagram as though it appeared fully formed before the study began.
