Can Your Conceptual Framework Change as the Research Develops?

A conceptual framework can change as research develops, particularly in exploratory, qualitative, iterative, and multiphase research. The key is to distinguish legitimate conceptual development from changing the framework after seeing results merely to make the evidence appear confirmatory.

01 · The Question

Once You Have a Conceptual Framework, Are You Stuck With It?

You developed the framework before collecting data. Then the literature evolved, pilot work exposed an assumption you had missed, interviews revealed an important concept, or early findings suggested that the phenomenon operates differently from your initial understanding.

Can you change the framework?

Researchers sometimes treat a conceptual framework as though it becomes untouchable the moment it enters a proposal. Others revise it freely whenever the emerging evidence suggests a more appealing model.

Both positions are too simple. Whether a framework can change, and what kind of change is appropriate, depends on the methodology, stage of the research, purpose of the framework, and reason for the revision.

Yes, but the Timing and Reason for the Change Matter

In Brief

Yes. A conceptual framework can change as research develops, especially in exploratory, qualitative, iterative, design-based, and multiphase studies, but revisions should follow the methodological logic of the study and be documented transparently.

In confirmatory research, changing hypothesized relationships after examining the results creates a different evidentiary situation and should not be presented as though the revised framework had been specified from the beginning. Framework evolution is legitimate; hidden retrospective rewriting is not.

A Conceptual Framework Can Be Stable, Provisional, or Deliberately Evolving

Different Research Traditions Give Frameworks Different Roles

There is no single rule governing framework revision because conceptual frameworks do not perform identical functions in every methodology.

In a confirmatory quantitative study, the framework may specify relationships that generate hypotheses before data collection. Stability matters because the study is intended to evaluate those prior expectations.

In exploratory qualitative research, the framework may function more provisionally. It can sensitize the researcher to relevant concepts while remaining open to processes, meanings, and relationships that emerge through data collection and analysis.

In design-based, action-oriented, longitudinal, or multiphase research, conceptual refinement may be built into the research process itself.

The question is therefore not merely “Can frameworks change?” but “What kind of framework is this, and what methodological role is it performing?”

A Framework Can Change Because Your Understanding Improves

Conceptual frameworks are constructed from the researcher's current understanding of the problem, relevant literature, theory, empirical evidence, and context.

That understanding may develop.

Further literature review may reveal a concept you initially overlooked. Pilot interviews may show that two constructs you treated separately are difficult to distinguish in the research setting. Expert review may expose an implausible relationship. Changes in the research context may make an earlier assumption obsolete.

Revising the framework in response to better conceptual understanding can strengthen the research, particularly when the change occurs before the relevant hypotheses or analytical decisions are finalized.

This reflects the broader principle that conceptual frameworks emerge through synthesis rather than being discovered intact.

Changing a Framework Before Data Collection Is Usually Less Problematic

During proposal development, literature review, instrument development, pilot testing, or expert validation, revisions are often part of normal research design.

You might remove a concept because it is redundant, redefine a construct, revise an arrow after discovering that the evidence supports a different relationship, or add a contextual factor that materially affects the phenomenon.

These revisions should still be reasoned rather than arbitrary, but they generally occur while the study itself is still being designed.

Once data collection and analysis begin, the implications of changing the framework become more consequential because the researcher may already know something about the observed evidence.

Changing a Framework After Seeing Results Is Not Automatically Wrong

This distinction deserves care.

Research findings can legitimately motivate conceptual revision. Indeed, one purpose of empirical research is to refine understanding.

If evidence consistently challenges a proposed pathway, reveals an overlooked mechanism, or identifies an important contextual condition, a revised framework may be an appropriate research product.

The problem occurs when the revised framework is presented as though it had been specified before the evidence was observed.

Framework revision after evidence The researcher transparently shows how findings motivated changes to the original conceptualization.
Retrospective confirmation The researcher changes the framework after seeing the findings but presents the revised model as though the study had predicted it from the beginning.

The first can represent legitimate knowledge development. The second obscures the distinction between prediction and explanation after the fact.

Preregistration Makes the Timing of Changes Especially Important

Preregistration records aspects of a study plan before observing the relevant outcomes. Its value includes making the distinction between confirmatory and exploratory analyses more transparent.

If a preregistered study specifies a conceptual model and hypotheses, changing those relationships after inspecting the results does not invalidate the new analysis. It changes its status.

The original analyses can be reported as planned, while revisions and additional analyses can be identified as exploratory or post hoc where appropriate.

This preserves the evidentiary history rather than pretending that the final model was always the intended one.

Qualitative Frameworks May Develop More Recursively

In many qualitative approaches, conceptual development can occur alongside data collection and analysis.

Researchers may begin with sensitizing concepts derived from literature and theory, then discover that participants organize the phenomenon differently. New categories may emerge, expected relationships may lose relevance, and contextual processes may become more important.

Maxwell's interactive approach to qualitative research design emphasizes the interconnected and non-linear relationships among study goals, conceptual framework, research questions, methods, and validity considerations. This provides a useful reminder that qualitative research design is not always a sequence in which the conceptual framework is permanently frozen before fieldwork begins.

Still, openness does not mean arbitrary revision. Researchers should document how emerging evidence affected the conceptualization and remain alert to the possibility that an overly rigid initial framework can cause them to see only what they expected.

Emergent Findings Can Add Concepts

Suppose interviews about faculty adoption of generative AI repeatedly reveal that fear of professional judgment shapes whether instructors disclose or discuss their AI use.

The original framework contains perceived usefulness, self-efficacy, institutional support, and adoption behavior but nothing resembling professional identity or social risk.

If the new concept is well supported by the data and relevant literature, the researcher may reasonably develop the framework to incorporate it.

The revision should make the chronology clear: the concept emerged or became salient during the research rather than forming part of the original framework.

Concepts Can Also Be Removed or Reorganized

Framework evolution is not always expansion.

Data may show that two concepts are indistinguishable in the study context. A relationship may prove less useful than anticipated. A supposed predictor may instead operate as a contextual condition. Several pathways may collapse into a simpler explanation.

A framework that becomes more parsimonious through research can represent conceptual progress just as much as one that gains new elements.

Changes to Arrow Direction Require Particular Caution

Suppose the original framework proposes:

AI confidence → AI use

During the research, you begin to suspect:

AI use → AI confidence

Perhaps using the technology builds confidence rather than confidence merely preceding use.

That is a meaningful conceptual revision. But whether the study can establish the reverse direction depends on the design. Cross-sectional data may reveal association without determining temporal order.

A revised arrow should therefore respect what the directional relationship actually claims and what the evidence can support.

Revision Can Produce a New Framework for a Later Phase

In multiphase research, the framework generated or refined in one phase may intentionally guide the next.

An exploratory qualitative phase might identify concepts and relationships that become the basis for instrument development and quantitative testing. A design-based study might revise its conceptual model after each implementation cycle.

Here, change is not a methodological inconvenience. It is part of the research architecture.

This can also explain why a complex project may appear to contain more than one conceptual framework when later frameworks represent development from earlier stages rather than unrelated models.

Document What Changed and Why

Framework evolution becomes much easier to evaluate when the researcher preserves an audit trail.

Document Why It Matters
Original framework Shows the conceptual understanding that initially guided the study.
Timing of revision Clarifies whether the change occurred before or after relevant evidence was observed.
Reason for change Identifies whether revision arose from literature, pilot work, methodological refinement, contextual change, or empirical findings.
Evidence supporting revision Allows readers to evaluate whether the change is conceptually and empirically defensible.
Effect on research questions or analysis Shows whether the conceptual change altered what the study was designed to examine.

This does not mean every exploratory sketch needs archival treatment. It means substantive changes affecting the study's interpretation should not disappear from the research record.

Do Not Keep Revising Until the Framework Fits Perfectly

A framework revised after every inconvenient finding can become an exact picture of one dataset rather than a useful conceptual explanation.

Conceptual refinement should improve understanding, not maximize apparent confirmation.

Watch Out

If every unsupported arrow is deleted and every unexpected association is added after analysis, the final framework may describe the observed results perfectly while providing little evidence that it will explain anything beyond them.

This is why evidence that contradicts the original framework should sometimes remain visible as contradiction rather than being immediately absorbed into a revised model.

A Final Framework Can Be a Research Outcome

In some studies, particularly exploratory and theory-building research, a refined conceptual framework may itself be one of the study's substantive outputs.

The final framework can show what the researcher learned about the phenomenon through the interaction of prior scholarship and new evidence.

If so, explain how it was developed. Readers should be able to distinguish the initial conceptual orientation from the framework that emerged through the research.

That developmental history can be more informative than presenting the final diagram as though it appeared fully formed before the study began.

04 · A Practical Example

How an Initial Framework Can Develop Without Rewriting History

Hypothetical Example

Exploring responsible generative AI use among students

A qualitative study begins with a framework containing AI literacy, academic integrity beliefs, instructor guidance, and responsible AI use.

Initial framework The literature suggests that students' knowledge, integrity beliefs, and instructor guidance may shape how they use generative AI for academic work.
Early interviews Participants repeatedly describe assessment design as an important influence. Students report using AI differently depending on whether tasks emphasize process, personal application, or easily generated outputs.
Conceptual review The researcher examines relevant literature and determines that assessment design is not merely an incidental interview topic but may help explain variation in AI use.
Framework revision Assessment design is incorporated as a contextual concept. The researcher documents that it was added during data collection rather than presenting it as an original component.
Continued analysis Subsequent data are examined critically rather than interpreted solely through the new concept, allowing both supporting and contradictory evidence to remain visible.
Final framework The final conceptualization reflects both prior scholarship and what was learned empirically, with the development from the initial framework explained in the study.

The framework changed because the research improved the researcher's understanding of the phenomenon. Transparency about that change makes the conceptual development stronger, not weaker.

05 · What Researchers Often Get Wrong

Common Misunderstandings About Changing a Conceptual Framework

Misconception

Once the Proposal Is Approved, the Framework Can Never Change

Research design can develop, although formal projects may require approval for substantive methodological changes. Conceptual revision may be appropriate when new scholarship, pilot work, context, or evidence provides a defensible reason. Follow applicable institutional and protocol requirements.

Misconception

You Can Freely Change the Framework Whenever the Results Do Not Fit

Revision after seeing results changes the evidentiary status of the new model. It may be valuable exploratory or theory-building work, but it should not be presented as though it were the original confirmatory framework.

Misconception

A Changing Framework Shows That the Researcher Did Not Plan Properly

Not necessarily. In exploratory and iterative methodologies, conceptual development may be expected. Even in more structured studies, legitimate new evidence can reveal limitations in an initial framework.

Misconception

The Final Framework Should Replace the Original One Completely

When revision is an important research outcome, showing both the initial and revised conceptualizations can make the contribution clearer by demonstrating what changed and why.

Every Unexpected Finding Should Be Added to the Framework

Not every observed pattern represents a stable or conceptually meaningful relationship. New elements should be supported by sufficient evidence and reasoning rather than added simply because they appeared in one dataset.

Let the Framework Develop When the Methodology Allows It, but Preserve the Timeline

A simple decision framework

If new literature or pilot work changes your understanding before the main study
Revise the framework when warranted and document substantive changes affecting the design.
If exploratory or qualitative evidence reveals an important new concept or process
Consider refining the framework while documenting how the concept emerged and checking it against further evidence.
If a confirmatory result does not support an expected relationship
Report the original test first and treat any revised framework or follow-up analysis according to its exploratory status.
If a later research phase is explicitly intended to build on an earlier phase
Allow the framework to evolve and explain how evidence from the earlier phase informed the later conceptualization.
If a revision merely makes the final framework mirror the observed results
Reconsider whether the change reflects genuine conceptual learning or retrospective model fitting.

The relevant principle is not rigidity. It is traceability.

A reader should be able to understand what you believed at the beginning, what the research taught you, and why your conceptual understanding changed.

Check:
What specific evidence, literature, methodological issue, or contextual development motivates the change?
At what stage of the research did I decide to revise the framework?
Had I already seen the relevant results when the change was proposed?
Is framework evolution compatible with the methodological approach I am using?
Does the revision alter the research questions, hypotheses, instruments, sampling, or analysis?
Do any protocol, ethics, preregistration, institutional, or supervisory requirements need to be addressed?
Can I preserve the original framework so readers can understand what changed?
Is the revised framework supported by more than my desire to make the results look coherent?

Questions About Changing a Conceptual Framework During Research

Can I change my conceptual framework after data collection?

Potentially. Findings may legitimately motivate conceptual revision, particularly in exploratory or theory-building work. Be transparent that the revised framework was developed after data collection and do not present post hoc relationships as original predictions.

Can I change the framework after my proposal defense?

Conceptual revision may be possible, but institutional and supervisory requirements vary. If the change affects research questions, methods, instruments, sampling, ethics approval, or preregistered plans, additional formal steps may be required.

Can I add a variable to my conceptual framework during the study?

Yes when there is a defensible conceptual and methodological reason, but the implications depend on timing. Adding a construct before main data collection differs from adding one after observing an unexpected result.

Can I remove a variable if my results show it is not significant?

Do not remove it from the original framework simply because it failed to reach a statistical threshold. You may propose a revised framework afterward when justified, while preserving the original model and reporting the finding accurately.

Can a qualitative conceptual framework change during analysis?

Yes, in many qualitative approaches conceptual refinement during data collection and analysis is compatible with the methodology. Explain how the framework developed and remain open to evidence that challenges both the initial and emerging conceptualizations.

Should I show both the original and revised frameworks?

When the change is substantial and constitutes part of the study's contribution, showing both can make the conceptual development transparent. Minor refinements may instead be explained narratively.

Does changing a framework invalidate preregistration?

No. Preregistration records what was planned before observing the relevant outcomes; it does not prohibit learning from data. Report the preregistered analyses as such and distinguish later framework revisions or analyses as exploratory or otherwise post hoc where appropriate.

A Framework Can Evolve Without Rewriting Its History

The Bottom Line

Your conceptual framework can change as the research develops when new literature, methodological learning, contextual information, or empirical evidence provides a defensible reason, provided that the revision is consistent with the methodology and documented transparently.

Preserve the distinction between what guided the study initially and what was learned later. A framework that evolves visibly can demonstrate conceptual development; one rewritten retrospectively to fit every result can make exploratory discovery look like prediction.
